A bad ass queen is exactly what I was thinking, though there should definitely be some opposition to her leadership. I'm assuming you would want to play her, That One Guy. If not, i would love to give it a shot.

xD In all seriousness, merfolk are a great idea. All the races you've listed seem great. Would they all have their own separate kingdoms? Perhaps Halflings belong to the kingdom (and are viewed by some as second class citizens?)
